If a spot opens, Jordan has 15 minutes to claim it by text before it passes to Amara.
A cancellation tonight frees a reformer and texts Jordan Kessler first. No answer in 15 minutes and the spot passes to Amara.
Dana Michaels, Priya Anand and Sam Ortiz are assignable today. Anyone you add here can be put on a class immediately.

Auto-promote is on studio-wide. The first person in line gets 15 minutes to claim a spot before it passes to the next person.
Cancel before 6:00 PM the night before a 6:00 AM class and the spot opens back up, no charge, no session spent.
Cancel after that window and a monthly member is charged $15; a drop-in or pack member loses the session entirely, no refund.
No-show without cancelling costs $25, charged automatically to the card on file, whether or not the class was full.
A waitlisted member who is offered a spot has 15 minutes to claim it before it passes to the next person in line.

Three of the last five requests gave a reason a save offer cannot fix: injury, relocation, a new job's schedule. This is the number that tells you whether you have a retention problem or people's lives changing, and this month it is mostly the second one.
| Pack | Price | Sold (30d) | Unredeemed sessions | Expires | Liability |
|---|---|---|---|---|---|
| 5-Class Pack | $110 · $22 / session | 18 | 42 | 60 days | $924 |

| 20-Class Pack | $460 · $23 / session | 6 | 58 | 180 days | $1,334 |
| Total | 48 | 161 | $3,478 |
The 20-Class Pack has the longest expiry window and the most unredeemed sessions per pack sold, 9.7 average. That is the pack most likely to expire unused and turn into a refund request instead of a class taught.

Sofia's is the one that matters today. One more failed attempt and her membership auto-pauses, and she already has a downgrade request sitting in the memberships queue, so this may not be a card problem, it may be her deciding to leave.

200-Hr Curriculum
24 videos, gated to whichever cohort is currently enrolled. Signed playback is on, so there is no public link to this collection at all.
Membership on-demand
58 videos, included in every membership tier. Reformer, mat, cadillac and tower, sorted by level.
Continuing education
12 videos, sold individually to certified instructors for CEU credit.
Client products
6 videos, sold to members as at-home series. The only collection where the buyer keeps a downloadable file.
Chat EYT, the podcast
41 episodes, free to everyone.

Signed playback is a switch on each video, not a folder permission. That is why the podcast can sit in the same library as the curriculum and still be posted on Instagram.

- One video, not the library
- One hour, then it is scrap
- No file to keep

Every video in the curriculum and in the membership library has signed playback switched on. There is no address a member can copy that still plays tomorrow.
The podcast has it switched off. That link is permanent, it can be embedded on the studio site and pasted into a newsletter, and Cloudflare caches it near the listener.
A single token cannot be cancelled once it is issued. The thing that can be revoked is the key that signs them, and revoking it takes every token with it.
For Maria this means a leaked class link is a shrug, and a leaked staff laptop is one button that logs every member out of video at once. There is no middle case where she has to guess.

A retired 2024 master gets opened maybe twice a year, so it sits in the cheaper class. The catch is real: it is billed for a 30 day minimum even if deleted sooner, and reading it back costs a retrieval charge on top.

27 characters over on the description, and the slug is long enough to be worth shortening. Neither blocks indexing, both cost a little click-through.

One scan, and the studio knows four things
Who came in, which class, which teacher, and at what time.
The desk still checks people in by name and always will. Scanning is for the regulars who come three times a week and do not want to have a conversation at 5:55 in the morning.
The code on the wall
| Changes every | 60 seconds |
| Works for | 15 minutes either side of a class |
| Scanned this week | 204 of 486 check-ins |
| Members using it | 71 of 298 |
It rotates because a photograph of a static code on a wall is a free class forever. Sixty seconds is short enough that a screenshot is useless and long enough that nobody has to try twice.
What it cannot do
Three steps, and the second one is the only one a member ever sees.
| When | What happens | Who sees it | Last 30 days |

Attendance is written to the roster and to the member's own record. Nothing is sent. | Nobody | 204 scans |

|
"How was Reformer Flow with Dana?" Five stars, no text box, no second screen. Skipping it costs nothing and it never asks twice about the same class. | The member | 204 asked, 138 rated |
|
When that teacher is next on
At most once a fortnight
|
"Priya is covering Saturday 9:00. You rated her class four stars in July." One text, with the booking link. | Members who rated that teacher 4 or better | 61 sent, 24 booked |
24 bookings from 61 texts, and every one of them went to somebody who had already said they liked that teacher. The same text sent to all 298 members is the thing that makes people mute a studio, and it would have found most of the same 24.
A reward for frequency, not for spending.

Reviews & referrals
Reviews get asked for after a good visit, never on a fixed schedule.

| Dev P. | Casey Lin | Jun 30 | Never booked | Expired, no payout |
A referred member is worth $590 more over their membership than a cold one, and this month's entire referral payout was $32. The program pays for itself before the friend's second class.
138 ratings, and none of them are public yet
Every one came from a member who scanned into that class, two hours after it ended, one tap. They are yours and the teacher's.
Publishing is per teacher and it is theirs to decide, not yours. A studio that publishes a four star average a teacher did not agree to has done something to that person, not for them.

What a rating can and cannot do here
The one that is not a rating
A Google review is a different thing and it is asked for differently: after a good visit, by a person, never on a schedule and never in the same breath as a star tap.
| Google rating | 4.9 across 214 |
| Asked for last month | 31 |
| Of those, rated a class 5 first | 31 |
| Left one | 18 |
Every Google ask went to somebody who had just tapped five stars on a class. That is why 18 of 31 converted.

The questions a studio owner actually asks, already answered.

| 5:30pm Reformer Flow | Priya Anand | 81% | 20 | 2 |
| 7:30pm Mat & Restore | Priya Anand | 44% | 20 | 3 |
7:30pm Mat & Restore is under half full four weeks running and has been cancelled three times for low bookings. That slot is costing you an instructor's time for less than five students, on average.

The Nov 2025 cohort drops fastest between day 60 and day 90, 81% down to 69%. That is 12 points of ordinary attrition turning into a cliff in a single window, worth a check-in campaign around day 75.

Dana's classes fill 29 points higher than Priya's and her students stay 16 points longer. Moving that class to a stronger slot is the fix, not a conversation about performance.

Hold one number still and this moves the other
There is no right answer to what a teacher should be paid, because the answer is rent, market and whatever contract you inherited. So this does not answer it.
Right now you are holding the price you charge at $32, which is what the Austin market will take.
What you put in
| Where you are | Austin, TX |
| Rent and utilities | $4,200 / mo |
| Reformers | 12 |
| Classes a week | 42 |
| Average fill | 68% |
| Drop-in price, held | $32 |
What it can support
| Revenue, average class | $261 |
| Rent per class-hour | $25 |
| Apparatus, upkeep share | $6 |
| Cleaning and supplies | $4 |
| Instructor pay this supports | $52 to $58 |
| You pay today | $48 |
You have $4 to $10 a class of room you are not using. On 42 classes a week that is $730 to $1,820 a month you could be putting into pay, retention, or the merit rules below, and choosing not to is a decision rather than an accident.
The case that has no clean answer.
| Teacher | Per session | Where it came from | Break-even at 12 spots | What has to be true |
|---|---|---|---|---|
| Dana Michaels | $48 | Your rate card | 3 of 12 at $32 | Nothing. This one works at any fill you get |
| Priya Anand | $48 | Your rate card | 3 of 12 at $32 | Nothing |
|
Inherited contract
Signed by the previous owner, 2023
|
$70 | Not yours, and not renegotiable until 2027 | 4 of 12 at $32 | $37 a head, or 9 of 12 at $32. Her classes have to be the full ones, or they have to be priced as private work |
There is nothing wrong with a $70 session. What is wrong is a $70 session scheduled at 2:00 PM on a Tuesday.
Four rules, each of which raises pay for something the studio actually wants more of.
| Rule | What earns it | What it pays | Last month it would have | State |
|---|---|---|---|---|
|
Covering a class
The one everybody asks for
|
Taking a sub request nobody else took, inside 24 hours | $15 a class | $90, six covers | |
|
A new certification
Permanent, not a bonus
|
A credential verified by HQ and shown on their public profile | $5 a session, forever | $210, one teacher | |
|
Twenty five reviews
From members, not from you
|
25 post-class ratings at four stars or better | $100, once | $0, nobody there yet | |
|
Filling a hard slot
Careful with this one
|
Taking a class average fill under 50% above 70% for a month | $120, once | $120, one class |
Turning all four on would have cost $420 last month against the $730 to $1,820 of room this studio already has. The reviews rule is the one to think hardest about: paying for ratings changes what a rating means, and it is the only rule here that touches something a member wrote.
How your pay compares across the network8 studios, anonymised
Nobody else's rate is shown next to their name, and yours is not shown next to yours anywhere else.
| Market | Studios | Instructor pay, per class | Drop-in | Pay as a share of class revenue |
|---|---|---|---|---|
| Large metro | 3 | $54 to $61 | $36 to $42 | 22% |
|
Mid metro
You are here
|
3 | $46 to $56 | $28 to $34 | 19% |
| Small metro | 2 | $38 to $44 | $24 to $29 | 18% |
You are at $48 in a band that runs to $56, on a share of revenue two points under the studios around you.
What the network sees, and what it never seesBefore you turn any of this on
| Thing | Your studio | The network | The teacher |
|---|---|---|---|
| What you pay a named teacher | Yes | No, ever | Their own only |
| Your band, anonymised | Yes | Yes, as one of three in your market | No |
| Which merit rules you run | Yes | Yes, as a count | Yes, all of them |
| A teacher's rating average | Yes | No | Yes |
A teacher can always see every rule that could raise their own pay, including the ones you have switched off.

The 39 unused packs are the reason the members import happens before anything else. $3,478 of sessions people have already paid for would otherwise quietly not exist on day one, and every one of those is a conversation at the desk.

Waitlist auto promote
Filling the class · On
|
Texts the first person in line when somebody cancels out of a full class, with 15 minutes to claim the spot | 34 fired, 27 claimed, 5 passed on, 2 nobody took | A text at 5:47am for the 6:00am class, outside quiet hours | |
|
Class reminder
Filling the class · On
|
Texts everyone booked in exactly 2 hours before the class starts | 9 no shows avoided, $252 of seats held | Fires at 4:00am for a 6:00am class. Legal, and it still wakes 12 people | |
|
Substitute assigned
Filling the class · On
|
Texts everyone booked into a class when the teacher on it is swapped | 6 subs, 112 members told, 3 cancellations | Three people cancelled because of it. That is the point, not a defect | |
|
Apparatus out of service
Filling the class · Off
|
Emails the members assigned to a reformer, cadillac or tower the moment it is marked out, and moves them | Off. 12 bookings moved by hand this week | Two of the 12 found out when they arrived | |
|
Under filled class rescue
Filling the class · Cannot run yet
|
Offers the empty spots in a half full class to the waitlists either side of it, 24 hours out | Never run. 18 spots went empty | It is an offer, not a notice, so it cannot borrow class consent | |
|
Failed payment dunning
Getting paid · On
|
Emails the member on day 1, day 3 and day 7 after Stripe declines their card | $612 recovered from 9 declines | A declined card in a text reads as a scam, so this never texts | |
|
Card expiring in 14 days
Getting paid · On
|
Emails the member 14 days before the card on file expires, then raises a front desk task | $1,043 of dues protected, 7 cards replaced | The notice is read 6 days late on average, so 14 days is really 8 | |
|
Late cancel and no show fee
Getting paid · On, window set by HQ
|
Emails the member the receipt and the reason when they cancel inside 12 hours or do not turn up. $15 and $25 here | $255 charged across 17 events | 4 of 11 late cancels had no card on file and could not be charged | |
|
Membership renewal
Getting paid · On
|
Emails the member 7 days before their plan renews | 19 renewals confirmed, 2 cancelled before the charge | Those 2 cancelled because they were reminded. Better than a dispute | |
|
Class pack running out
Getting paid · On
|
Emails then texts the member when their pack has 2 classes left or 7 days to expiry, whichever comes first | $940 in pack renewals | Fires twice for anyone who hits both conditions in a week. The frequency cap catches it | |
|
Win back
Keeping members · On
|
Emails, texts, then emails a member again 30 days after their last check in. Marketing consent required | $620 in rebooked packs, 24 people inside it | Day 30 is too late. 12 memberships worth $2,268 a month go quiet at day 21 | |
|
Review request
Keeping members · On
|
Asks for a review after a member's 5th check in, and only if their last class was rated 4 or better | 11 reviews, average held at 4.9 | Gating on the rating is why it is 4.9. Ungate it and it is 4.4 | |
|
Birthday
Keeping members · On
|
Emails and texts the member at 8:00am on their birthday. Marketing consent required | $85, the lowest yield rule in the library | It costs a message against the frequency cap for very little | |
|
Membership cancelled, exit offer
Keeping members · Off
|
Emails the member one pause offer from Maria, 24 hours after they cancel | Off. Never switched on | Two people are waiting inside it right now | |
|
First class follow up
Keeping members · Cannot run yet
|
Asks a member how their first class went and offers the intro pack, by email then SMS | Never run. 41 first timers heard nothing | Zero of those 41 gave marketing consent, because nothing asks | |
|
Unlimited member, visits sliding
Keeping members · Draft
|
Emails then texts an unlimited member who drops under 4 check ins in a rolling 30 days, over 5 steps | Draft. 33 members waiting, $6,237 a month | Step 5 is empty, so it can never go live as written | |
|
Tuition instalment due
Teacher training · On
|
Emails the trainee 3 days before a payment plan charge goes out | $2,400 collected on time, 0 missed | A trainee who misses two instalments is a refund conversation, not a reminder | |
|
Trainee falling behind
Teacher training · On
|
Tells Dana Michaels first, then the trainee, when observation hours are under 60 percent at week 6 | 2 caught before week 9, both back on pace | Behind at week 6 can still finish. Behind at week 10 is a refund | |
|
Certificate ready for sign off
Teacher training · On
|
Tells Dana Michaels in app when all four gates clear, then daily until somebody signs | 3 signed in 4 days, was 11 days before this rule | An unsigned certificate is a graduate who cannot teach anywhere | |
|
Expiring credential alert
Teacher training · On, set by HQ
|
Tells the instructor and Maria at 60, 30 and 7 days before a certificate, CPR or insurance lapses | 4 renewed before expiry, 0 lapsed instructors taught | An instructor teaching out of date is a network liability, not yours alone | |
|
New enquiry, no reply in 15 minutes
Running the studio · On
|
Tells the front desk in app after 15 minutes with no staff reply, then Maria at 60 minutes | Median first reply is 6 minutes, was 41 | It escalates to Maria at 60 minutes, including on a Sunday | |
|
Instructor payroll lock
Running the studio · On, set by HQ
|
Closes the timesheet 48 hours after a class ends, and gives the instructor a last call at 36 hours | 38 timesheets locked, 0 retrospective edits | A locked timesheet needs Maria to reopen it, which is the point | |
|
Level mismatch flag
Running the studio · Cannot run yet
|
Tells the instructor at booking when a member books above their recorded level, and never tells the member | Cannot be counted. Nothing records a level | Telling a member they are not ready is how you lose them | |
|
Standards acknowledgement chase
Set by the network · On, locked
|
Chases Maria on the deadline day and every 3 days after, then Jessica Spillane at day 10 | 1 open standard, acknowledged 2 days late | Ten days unacknowledged starts the cure notice clock | |
|
Cure notice escalation
Set by the network · On, locked
|
Writes to the studio owner on day 1, 15 and 25 of a 30 day cure, with the audit trail attached | 0 at this studio. 1 open at Balance Bar Pilates | Missing a cure step is a contractual argument, not a support ticket | |
|
New studio onboarding nudge
Set by the network · On, locked
|
Nudges a new owner who has been invited and not signed in, on day 3, 7 and 14, then their HQ contact | 0 here. Isabel Cruz at Reformer House is on day 7 | A studio that never signs in is a licence that never starts | |
|
Time zone safe send guard
Set by the network · Cannot run yet
|
Resolves every scheduled send against the recipient's own zone before it is queued, and messages nobody | 4 messages dropped rather than sent at an unknown hour | A member who moved to Denver still reads as Austin |
Twenty seven rules, twenty running, and the seven that are not are where the money is. 106 people are sitting inside a rule that is switched off, and 92 of those are behind a prerequisite rather than a decision: 41 first timers nobody followed up, 33 unlimited members on a plan they are not using, and 18 empty spots in classes that ran half full.
Quiet hours are 8:00am to 9:00pm in the recipient's own time zone, and there is no override for anyone. The 6:00am Reformer Flow has a 15 minute claim window, so a waitlist promotion for it has to go out at about 5:45am to be worth anything.

Held, not dropped. All four go at 8:00am unchanged, and 8:00am means each person's own 8:00am, which for these four is the same hour and will not always be.
These three are in the queue and the platform already knows it will not send them as written.
You can read every message before anyone receives it, you can stop any one of them, and the two you cannot fix from here are the 4:00am reminder and the 5:47am promotion.

| What came back | Count | What the platform does next, on its own | What you have to do |
|---|---|---|---|
| Carrier rejected, the number is a landline | 6 | The number is flagged on the member record, that step falls to email for that person permanently, and no rule tries to text them again | Ask for a mobile at check in, or nothing |
| Invalid number, never valid | 4 | The rule stops for that person after one attempt, the record is flagged, and the front desk sees a task on their next visit | Correct the number on the record |
| Unsubscribed from marketing | 9 | Removed from every marketing rule permanently and immediately. Booking confirmations, receipts and class cancellations still reach them, those are transactional | Nothing. Only they can undo it |
| Soft bounce, mailbox full or unavailable | 19 | Retried at 24 hours and again at 72 hours. Three soft bounces in a row marks the address dormant and the rule hands that person to the front desk | Nothing unless it becomes a hard bounce |
| No time zone, the send window could not be resolved | 4 | Dropped rather than sent at an unknown local hour. Nothing is retried, because a retry has the same missing field | This is the one that needs you. Add a time zone to the studio |
Tomas Brill's text failed this morning because the number on his record is a landline, and that is now permanent: nothing in the library will try to text him again, his win back step fell to email at 8:13am, and Sam has a task to ask him for a mobile. A failure that repeats is a failure nobody handled.

Those 33 people bill $6,237 a month between them, on the $189 unlimited plan. Four days later 26 of those 33 still had not booked, and of those 26, 7 have no SMS consent, so the text reaches 19 and the other 7 get the email a second time. Two of the 19 land after 9pm and wait until morning. That is 59 messages, 19 of them texts, and zero of them to somebody who never opted in.

Consent for the first is not consent for the second and never becomes it. Each is stored with the exact wording shown, the timestamp, the IP and the number it applied to, kept 4 years.
A message caught by quiet hours is queued, never dropped. It goes at 8:00am. Transactional messages, a class reminder or a cancellation, are exempt in law and are exempt here, which is why 12 reminders go out at 4:00am for the 6:00am class.
The email ceiling is the mail provider's, not a preference, and 93 in an hour is close enough to 100 that it has to be raised before this studio runs a network wide announcement.
An unsubscribed member still receives booking confirmations, receipts and class cancellations. Those are transactional and are not marketing, which is the distinction the CAN-SPAM Act actually turns on. Only the member can opt themselves back in. A member who replies STOP is out of every automation immediately and permanently, not just the one that texted them, and nobody at the studio or at EYT can put them back.
Quiet hours held 25 messages last month and every one still arrived. The consent check held 41 texts and 33 of those people were reached by email anyway. The frequency cap is holding 3 people today.

Everything about your account and Core & Flow Austin in one place, in categories.
Who you are inside Core & Flow Austin, and what other people see when your name appears on a screen.
Your name appears on records that outlive your account. Changing it updates what is displayed and never rewrites an audit entry.
Display and accessibilityRarely changed
Closing your account removes your sign in and keeps every record you created, because a roster, a note or a receipt belongs to Core & Flow Austin rather than to you.
How you get in, what is still signed in, and how to stop it.
Twelve characters and nothing else.
| Device | Browser or app | Last seen | State |
|---|---|---|---|
| MacBook Air, Austin TX | Chrome | This device, now | Current |
| iPhone, Austin TX | EYT app | Today, 5:04 AM | Active |
| Front desk iMac, Austin TX | Chrome | 31 July, 7:55 PM | Shared machine |
The front desk iMac is a shared machine and it has been signed in as you since 31 July. That is the session worth ending, not the one on your phone.
Recovery, trusted devices and sign in historyRarely changed
Every sign in, successful or not, is kept for 12 months with the device and the approximate location.
Named events, not categories.
Turning every one of these on puts roughly 40 items a week in front of you, and the effect is that you stop reading the three that mattered.
Digest, batching and escalationRarely changed
Four people at Core & Flow Austin.
| Person | Role | Can do without you | Needs you |
|---|---|---|---|
DMDana Michaels | Lead trainer | Teach, grade, sign observation hours | The final practical |
PAPriya Anand | Instructor | Teach, write class notes | Signing anything for a trainee |
SOSam Okonkwo | Front desk | Check in, sell, refund up to $50 | Memberships, and any refund above $50 |
MCMaria Chen | Studio owner | Everything not locked by HQ | Nothing |
Sam's $50 ceiling is the number that decides whether your Saturday is interrupted. Four refunds last month, none above $38, so the ceiling has never once cost you a phone call.
Leaving, and what a departing instructor takesRarely changed
Money in from members, money out to the network, and who is allowed to give any of it back.
Suspending rather than cancelling on the last retry keeps the member's history, their credits and the chance they update a card in March. Cancelling saves one awkward call and ends the relationship.
The full retry ladder, tax and revenue recognitionRarely changed
| Step | When | What the member gets |
|---|---|---|
| 1 | Day 0 | An email, one line, with a link to update the card |
| 2 | Day 3 | A second email and a text if they have consented |
| 3 | Day 7 | The desk is told, so it can be a conversation at check in |
| 4 | Day 10 | A final email naming the suspension date |
| 5 | Day 12 | The plan is suspended. Nothing is deleted. |
| Record | Kept for | Why that long | On a deletion request |
|---|---|---|---|
| Member contact details | While active, then 24 months | A returning member should not start again | Deleted |
| Injury and pregnancy notes | While active, then 12 months | Shortest period that still lets an instructor teach them safely on return | Deleted |
| Class attendance | 7 years | Insurance and any injury claim | Anonymised |
| Payments and invoices | 7 years | Tax law, and it is not optional | Kept |
| Trainee records and certificates | Permanent | A certificate has to be verifiable in 2040 | Kept |
| Class notes written by an instructor | 3 years | Useful to the next instructor, not useful after that | Deleted |
| Sign in history | 12 months | The only evidence after an account is misused | Anonymised |
Kept, anonymised and deleted are three different answers and only one of them is a promise.
Sensitive fields, sub processors and legal holdRarely changed
| Field | Owner | Instructor | Front desk | Network HQ |

| Injury and pregnancy notes | Read | Read | Flag only | Never |
| Date of birth | Read | Never | Read | Never |

Network HQ never reads a member record.
The outside systems this account touches, and what each one actually holds.
Square is the one to deal with.
Adding, removing, and what a disconnection doesRarely changed
The values Core & Flow Austin runs on, and the rows Network HQ holds.
The 12 hour window and the $15 fee are the two rows your front desk defends every week. Moving the window to 24 hours would have charged 61 members last month instead of 34, most of them on a class that refills anyway.
Every locked row, and how to ask for an exceptionRarely changed
| Row | Value | Set by | When |
|---|---|---|---|
| Price floor, single class | $28 | Jessica Spillane | 12 Mar 2026 |
| Tuition band, 200 hour | $3,200 to $4,200 | Jessica Spillane | 4 Jan 2026 |
| Observation hours | 30 minimum | Jessica Spillane | 4 Jan 2026 |
| Lead trainer floor | 500 hour plus 3 years | Jessica Spillane | 4 Jan 2026 |
| Certificates are countersigned | Always | Jessica Spillane | 4 Jan 2026 |
| Marketing SMS needs consent | Always | Jessica Spillane | 4 Jan 2026 |
| Footer, logo and legal pages | Network template | Jessica Spillane | 4 Jan 2026 |
| No member names on the boards | Blocked at submit | Jessica Spillane | 4 Jan 2026 |
A locked row is not a bug.
The audit trail, the developer facing bits, and anything that is hard to undo.
| When | Who | What | Detail |
